Why NPV instead of simple ROI?
Simple ROI treats a dollar received in year 3 the same as a dollar today. NPV discounts future cash flows to the present, so it accounts for when the money actually arrives — the more decision-relevant number for comparing cases.
What if payback is never reached?
The tool says so directly rather than guessing — if the cumulative cash flow never crosses zero within your evaluation period, payback and discounted payback both show as not reached, with a warning.
